Price is the only one of the three measurable at the time of award. Quality and delivery are recorded months later, in receiving logs, quality systems, and freight invoices, and are rarely traced back to the award that caused them.
So a supplier selected on price remains a saving on the spend dashboard while operations absorbs the difference. Optimizing for two corners does not eliminate the third; it determines which budget absorbs it, and how late that becomes visible.

The objective is not to stop negotiating price. It is to quantify which of the other two corners is being spent, before the award rather than after.
What It Costs
Common industry ranges. Price appears on the bid sheet. These do not.
Category savings targets are typically mid single digits. Against these ranges, a 6% price reduction that costs three points of first-pass yield, or adds three weeks to lead time, can be net negative within the first year.
In Practice
The analysis is straightforward. The work is reconciling spend, quality, and delivery records from systems that do not share a common supplier definition. Once that is in place, three views cover most sourcing decisions.
Northgate leads on price and trails on every other measure. On a spend dashboard it is the strongest supplier in the category. Action: develop or requalify.
Meridian's unit price is 7% higher and its delivered cost is 16% lower.
Northgate's first-pass yield has declined each quarter since award. Spend data does not capture this.
Together these support a decision that can be defended to finance: where a reliability premium is justified, where speed can be traded for price, and where a second source is warranted.
